You finally did it. After weeks of interviews and one very awkward conversation with your boss, something unexpected happened. Instead of a handshake and a goodbye, you got an offer to stay. More money. Maybe a new title. Suddenly the road ahead feels a lot murkier than it did yesterday.
Whether you’re the employee holding the resignation letter or the manager scrambling to keep your best developer from walking out the door, the counteroffer moment is one of the most emotionally charged situations in the professional world. And both sides almost always think they won.
Spoiler: winning isn’t always what it’s cracked up to be.
Counteroffers are hard to walk away from, and honestly, it has a lot less to do with the money than most people think. Your brain is doing most of the heavy lifting here.
Kahneman and Tversky, two of the most cited researchers in behavioral economics, spent decades studying how people make decisions under pressure. One of their biggest findings? The pain of losing something hits roughly twice as hard as the pleasure of gaining something equivalent. Loss aversion, they called it. And it kicks in hard the moment a resignation letter slides across a desk.

The counteroffer lands at exactly the right psychological moment, quietly shifting the question from “should I take this exciting opportunity” to “do I really want to give up everything I already have?” Add in status quo bias, our deeply human tendency to stick with the familiar even when something better is sitting right in front of us, and you’ve got a decision that’s a lot harder than it looks on paper.
And then there’s something that doesn’t get talked about enough. Baumeister and Leary’s research tells us the need to belong isn’t some soft, feel-good concept. It’s a primal drive, as fundamental as hunger. Whether you’ve ever thought of it this way or not, your workplace is your tribe. Your teammates, your routines, your shared history, the inside jokes that took years to accumulate. All of it is meeting a real psychological need. Gallup puts numbers to it: employees with a best friend at work are seven times more likely to be engaged, and significantly less likely to leave.
The top three reasons people voluntarily quit tell the whole story. Toxic environment. Poor leadership. A bad manager. None of those are really about the work. They’re about broken belongings. When a tribe feels unsafe or unfair, no raise in the world fixes that. People don’t leave money on the table in a place where they feel like they belong. And they don’t stay for it in a place where they don’t.
How many times has a resignation letter suddenly unlocked a budget that didn’t exist before, a title that wasn’t available, a flexibility arrangement that “just wasn’t possible” last quarter? It happens all the time, and there’s interesting psychology behind why.
Psychologist Jack Brehm called it reactance, our deep human instinct to want something more the moment we’re about to lose it. Add scarcity bias into the mix, and a person’s perceived value can shift dramatically the second their availability is in question.
None of that is cynical; it’s just how we’re wired. But it’s worth sitting with. Because the employee didn’t change overnight. The manager’s perception of losing them did. The raise was always possible. The flexibility was always on the table. It just took a resignation letter to make it feel real.
You’ve probably seen the stat floating around that “80% of people who accept counteroffers leave within six months.” It gets recycled constantly in recruiting circles, passed around like gospel. The problem is that the data behind it is quite murky. Nobody seems to know where it came from, so take it with a grain of salt.
What IS well-supported is why people were looking in the first place. The 2025 iHire Talent Retention Report surveyed over 1,100 U.S. workers, and the results might surprise you:
Unsatisfactory pay sits near the middle of the list, for the second year running. The 2025 iHire report also found that 30.4% of workers didn’t feel a sense of belonging at their current or most recent job, and of that group, 57.2% reported dissatisfaction.
Read that again.
More than half of the people who felt like they didn’t belong were unhappy. That’s a people problem. No counteroffer in the world fixes it.
Here’s something worth knowing before you make this decision. The moment you hand in a resignation letter, the dynamic shifts, even if you end up staying. Your employer now knows you were willing to leave, and that awareness tends to linger quietly in the background of future conversations, reorgs, and promotion decisions. Nobody’s likely to say it out loud. But it’s worth factoring in.
When you fight to keep someone who has already mentally checked out, you’re not really winning. Their reasons for leaving haven’t changed, their trust in you is a little shaky, and the rest of your team is watching closely. High performers always are. When they see a colleague nearly walk out and come back with a raise, the takeaway is apparently you must threaten to leave to get what you deserve around here.
There’s also the financial reality. The Work Institute estimates replacing an employee cost anywhere from 33% to 200% of their annual salary when you add up recruiting, onboarding, and lost productivity. A counteroffer feels cheaper at the moment, but if that person leaves six months later anyway, it rarely is.
The better play is getting ahead of it entirely. In our experience working with IT and engineering teams, the companies that rarely face counteroffer situations aren’t necessarily paying the most. They’re just having honest conversations about growth and satisfaction before anyone starts browsing job boards.
For candidates: Take a hard look before you decide. If the counteroffer genuinely addresses the reasons, you started looking, it might be worth considering. But if you're saying yes mostly because the idea of leaving feels overwhelming, it's worth asking yourself: am I actually choosing this, or am I just avoiding something harder? There's a difference, and you'll know which one it is.
For hiring managers: The goal here isn't to get better at counteroffers. It's to build a place where people aren't quietly polishing their resume in the first place. Check in before someone checks out. Notice when a great employee goes quiet. Care about the small moments because those are the ones that add up. That's what retention looks like in practice.
Here’s the encouraging part: the counteroffer moment, as uncomfortable as it is, is also an opportunity. It’s a signal telling you something real. And once you can see it clearly, you can do something about it.
At the end of the day, people stay where they feel like they belong. Build that, and the counteroffer problem mostly takes care of itself.
